Watch any big final table, the WSOP Main Event included, and you’ll see world-class players fold hands they would happily stack off with in a cash game. The reason has a name: ICMthe Independent Chip Model. Understanding it is the single biggest edge available to tournament players once the money gets serious.
Why a chip isn’t worth a chip
In a cash game, $100 in chips is worth $100. In a tournament, it isn’t. Because you can’t win more than first prize and the pay jumps are large, the chips you can lose are worth more to you than the chips you can win. Busting in 6th when 5th pays a big jump is a real financial event, so survival has value beyond the pot in front of you.
ICM is simply the math that turns a stack of chips into a dollar figure, based on the remaining payouts and everyone’s stack sizes. The key takeaway is that chips have diminishing value: doubling your stack does not double your equity, because the first chips you win are worth more than the last. That is why a play can be correct by raw chip equity (chipEV) and still be a losing play in real money (dollar EV).
A quick example of a pay jump
Imagine five players left and a payout ladder that jumps sharply from 5th to 1st. If you get all-in as a slight favorite, in a cash game that is an easy call. At this final table it might be a clear fold, because busting costs you a locked pay jump while winning the flip barely moves your real equity. The steeper the jumps and the closer the money, the more this gap between chips and dollars widens.

Three practical rules
- Tighten up as the short stacks. When other players are at risk of busting before you, you can apply pressure and they must fold hands that are “correct” by raw equity. Let them take the risks.
- Call tighter than you shove. Calling an all-in risks your tournament life; shoving lets you win uncontested. The gap between a profitable shove and a profitable call widens dramatically under ICM.
- Attack the medium stacks. The players with something to lose, not the desperate short stacks, and not the chip leader, are the ones who fold too much. Target them.
When ICM pressure is highest
ICM is not equally important at every moment. Its grip is strongest on the money bubble and right before each pay jump at the final table, when one elimination locks in more money for everyone left. It matters far less when stacks are deep and payouts are distant, where you should play much closer to standard chip-based strategy. Learning to feel that dial move, tighter near the jumps, looser when they are far away, is what separates strong tournament players from the pack. It plugs directly into a wider tournament strategy built around stack sizes and position.
Don’t over-fold, either
ICM rewards caution, but passivity is a trap. If everyone at the table is playing scared, the correct adjustment is to become the aggressor and print chips uncontested. The best final-table players know exactly when survival matters and when it’s time to step on the gas. The same math that tells a short stack to fold tells a big stack to attack, because your opponents are the ones facing the tough ICM decisions, not you.
The most common ICM error at low and mid stakes is calling all-ins too wide near a pay jump. Players see a hand that is ahead in raw equity and call, forgetting that busting out costs them a locked payout. When in doubt on the bubble or a steep jump, lean toward folding the marginal call and looking for a spot to apply pressure instead.
Study a few ICM spots away from the table with a solver or an ICM calculator, and the patterns start to feel natural. Soon you’ll be making those “impossible” folds, and the aggressive shoves, for the right reasons.
